My rates are $6,500 a month for the decisions, $12,500 a month for the decisions plus the building, and $4,500 for a standalone two-week audit. The only difference between the two retainers is whether my engineers and I execute the roadmap. The wider market runs $5,000 to $30,000 a month.

What the market charges

Fractional Chief AI Officer and Chief Automation Officer retainers run roughly $5,000 to $30,000 a month in 2026. The spread is almost entirely about one thing: whether the person executes the roadmap or hands it to you.

At $5,000 you are buying advice and a review of somebody else's work. At $30,000 you are buying the same advice with a delivery team that ships it. My two numbers sit in the middle of that range, and they differ from each other on exactly that line.

Compared to a full-time hire

A Chief AI Officer on payroll costs $400,000 or more a year once salary, equity, benefits and recruiting are counted. That number is why the fractional version exists. A $5M service business has the problem a Chief AI Officer solves and cannot carry the cost of one.

The useful comparison is against the next hire you were about to make. An operations coordinator at $70,000 a year costs about the same as the Advisor package and removes a fraction of the work.

Compared to other fractional executives

Fractional CFO, COO and CTO seats are the established version of this arrangement, and their rates set the buyer's expectation. Fractional CFO work runs about $3,000 to $10,000 a month. Fractional COO and CTO seats run about $5,000 to $15,000.

AI and automation seats price at the upper end of that band, for one reason worth stating plainly. The other three seats direct work that people do. What is not in the price

Software licences are yours and stay in your accounts. That is deliberate, because everything built has to keep working if we stop. A typical stack for a $5M service business runs $200 to $800 a month across the workflow platform and model usage, and it is normally less than the subscriptions the audit cancels.

Nothing else is billed. No setup fee, no per-workflow charge, no success fee, no markup on tools. I hold no reseller agreements, so no part of my income depends on which platform I recommend.

Terms

  • Three-month minimum
    Ninety days is the shortest window that produces a measured result. After that it runs monthly with 30 days notice from either side.
  • The audit is credited
    Start with the $4,500 audit and the full amount comes off your first invoice if you move to either retainer within 60 days.
  • Four clients at a time
    The roster is capped so each company gets real attention. When it is full, new engagements go on a waitlist.
  • You own everything
    Systems are built in your accounts and documented, and your team is trained on them. The final month of any engagement includes a full handover.

Which package fits

Advisor fits a company that already has people who can build: an in-house developer, a capable operations lead, or an agency on retainer. You are buying the decisions and the review, and your own people execute them.

Owner fits a company with nobody to hand the work to. It is the Advisor package with the execution attached: the same decisions, the same review, and my engineers and I building the roadmap. One contract, no separate build invoice.

If you are unsure which, start with the audit. Two weeks in, the roadmap makes the answer obvious, and the fee comes off whichever retainer you choose.

Is the audit fee credited if we continue?
Yes, in full, if you move to either retainer within 60 days of the audit finishing. Starting with the audit costs nothing extra if you go on.
What software costs should we expect on top?
Licences stay in your accounts and are yours. For a typical $5M service business the workflow platform and model usage run $200 to $800 a month combined, usually less than the subscriptions the audit finds and cancels.
Do you take equity instead of fees?
No. The engagement is priced in cash so the incentive stays on removing measurable hours this quarter.
